From operating truth to transferred capability.
Doing the things that don’t scale at scale.

All field notesWho we are
We don’t advise from a distance.We deploy.
Into your systems, under your controls, beside your team — and we stay until they are the ones running it.
The method
Five phases. An accountable role at every gate.
Forward-deployed engineering fails when it runs on memory — the interviews live in notebooks, the reasons live in one engineer's head, and the context walks out the door with them. The method exists so the understanding, the decisions, and the evidence outlive the engagement.
Assess
Map the operating reality — the people, the systems, the policies, and the exceptions nobody wrote down.
Embed
Engineers on site, inside the client's identity and access controls. Read-only first. Nothing rehosted.
Build
Working software against the validated baseline, delivered inside the client's own controls and review gates.
Shadow
The client's team runs the system while the engineers stand behind them — every decision inspectable, every action attributable.
Transfer
Code, configuration, evals, runbooks, and the full decision record change hands. The engineers leave. The capability stays.
The platform
One governed operating plane. Not a service — a platform.
Every forward-deployed team builds this system internally — once, under deadline, for themselves. LockedIn Labs FDE is that system built as a product: license it, run your practice on it, deploy it as SaaS, a dedicated instance, or inside your client's own walls. It connects the field method, the company context, and the engineering control plane without collapsing them into one ungoverned agent.
Company Chartroom
The client's operating reality, captured as an asset. Field interviews, approved documents, systems, and the exceptions nobody wrote down become one governed knowledge base — every claim cited to its source, every gap named, every answer scoped to what the asking team is cleared to see.
Engineering Studio
From validated context to reviewable systems. Integrations in the Integration Lab, workflows, agents, and model routes are designed in the same context that justified them — versioned, reviewable, and powerless to act just by being written down.
Control plane
Observability makes behaviour visible; a control plane makes policy operational. The model is the same in both directions: a Runtime that orchestrates, a Harness that bounds every agent session, an Interlock that holds each privileged action for its accountable role, and independent Verification that judges what actually happened. The authority layer underneath — tenancy, named acts, separation of duties, immutable records — is built and verified; the runtime layer is a preview with no production effect, and the register says so line by line.
Becoming AI-native
Speed you can defend.
AI-native is an operating-model claim, not a stack claim. The test is subtraction: take the AI away and watch what breaks. If a few features degrade, you are AI-enabled; if the work itself stops flowing, you are AI-native. Getting there is engineering, not change management — one production workflow at a time: the workflow redesigned around the model, the evals that define acceptable, the accountable role named, the evidence retained.
Transfer is the point of the method, so the client keeps everything that matters:
